Why Your Dental Marketing Agency Won’t Show You the Numbers

Walk into most dental practices and ask: "How many patients did last month's marketing generate, and what was your cost per patient?"

Chances are, someone hands you a spreadsheet with "47 leads from Google Ads and 12 leads from Facebook." But when you ask "how many of those 59 leads actually scheduled and showed up?", you get silence.

This isn't an accident. This is a business model.

Why "Leads" Are a Scam

The dental marketing industry has perfected a sleight of hand: they report "leads" instead of "patients." A lead is anyone who filled out a form, called your office, or clicked an ad. A patient is someone who scheduled, showed up, and paid you money.

The gap between those two numbers is enormous. Industry average for Google Ads: 80–90% of leads never schedule an appointment. For Facebook leads: 85–95%.

So when an agency says "we generated 60 leads this month," and you paid them $4,000, your actual CPA isn't $67 — it's $400–$600+ per patient who actually walked through your door.

They know this. They're betting you won't do the math.

The Dashboard That Doesn't Exist

Ask your agency for a dashboard showing: campaign → leads → scheduled → revenue. Not "leads by source" — actual patient attribution, campaign by campaign.

What you'll get: excuses. "We can't track phone calls." "The front desk doesn't record the source." "It's hard to attribute across channels."

These are all solvable problems. Call tracking numbers exist. UTM parameters exist. CRM integrations exist. If they wanted to give you real data, they could. The fact that they don't means they don't want you looking too closely.

What Transparent Marketing Looks Like

A transparent dental marketing agency will:

  • Give you a real-time dashboard you can log into, showing campaign-level performance
  • Report cost per acquired patient (not cost per lead) every month
  • Show you campaign-level P&L, not just aggregate spend
  • Own the numbers — if a campaign underperforms, they'll tell you why and what they're doing to fix it
  • Fire bad channels quickly rather than letting them burn your budget

If your agency resists giving you this data — or "creates a report" that still only shows leads and impressions — you are not getting marketing accountability. You're getting a marketing budget that's being spent on their behalf, with no accountability to results.

The Real Question to Ask Your Agency

Don't ask "how many leads did we get?"

Ask: "What was our cost to acquire one new patient last month, and how much revenue did those patients generate?"

If they can't answer that question in under two minutes, you don't have a marketing agency. You have a vendor who's incentivized to keep you looking at vanity metrics.
